The Red Queen Hypothesis: Running Hard to Stay Exactly Where You Are
In Lewis Carroll's Through the Looking-Glass, Alice finds herself running hard alongside the Red Queen and getting nowhere. When she stops, exhausted, she is surprised to find herself in exactly the same place she started. The Queen explains that in her country, you have to run as fast as you can just to stay where you are — and to get anywhere, you must run twice as fast as that.
The evolutionary biologist Leigh Van Valen borrowed the image in 1973 to describe something he had found in the fossil record, and the name stuck.
His observation was this: the chance of a species going extinct does not seem to fall the longer it has existed. That is genuinely strange. You would expect a species that has survived ten million years to be well adapted, well tested, and therefore safer than a newcomer. The data did not show that. Old species died at roughly the same rate as young ones.
The explanation is uncomfortable, and it applies far beyond biology.
Why adapting doesn't make you safer
Most people picture evolution as a climb: species get better at surviving in their environment, and once well adapted, they are relatively secure.
That picture works only if the environment holds still. It doesn't — because the most important parts of any species' environment are other living things, which are also evolving.
Consider a predator and its prey. Prey animals that run slightly faster survive to reproduce, so the prey population gets faster. Excellent — except now the slower predators starve, so only faster predators reproduce, and the predator population gets faster too. After many generations, both are dramatically faster than their ancestors, and the odds of any given hunt are roughly back where they started.
Both sides genuinely improved. Neither gained ground. All that effort — millions of years of it — bought them the ability to stay in the same place.
This is why fitness is never an absolute score. It is always relative to the current competition, and the competition is moving. An adaptation that made you excellent in your grandparents' environment may be merely average now, through no fault of yours and no change in you.
Where you meet this outside biology
The pattern shows up anywhere rivals adapt to each other.
Business. A company improves its product every year and finds its market share unchanged, because every competitor did the same. The improvement was real; the relative position didn't move. This is why "we're getting better" is not by itself a strategy — the question is whether you are getting better faster than the people you are competing with, which is a completely different and much harder claim.
Advertising. Everyone would be better off spending less. Any individual firm gains by spending more than rivals. So all spend heavily, relative positions stay similar, and the money is consumed. The structure is a prisoner's dilemma playing out over years.
Security. Defences improve, so attackers develop better methods, so defences improve again. Nobody wins permanently. Standing still means falling behind, which is why security is a running cost rather than a purchase.
Antibiotics and pests. We develop a drug; bacteria evolve resistance; we develop another. The bacteria are not malicious — they are simply a population under selection pressure, doing exactly what natural selection predicts. Each new drug changes their environment, and they adapt.
Credentials. When more people obtain a qualification, its value as a signal falls, so people obtain more of them. Everyone studies longer to reach the same relative standing.
What to actually do about it
The Red Queen dynamic is genuinely bleak if you accept the axis you are competing on. The useful responses come from questioning it.
Check whether your effort is being cancelled. Before pouring resources into improving something, ask whether every competitor is improving the same thing at a similar rate. If yes, expect the effort to preserve your position rather than advance it — and budget for it honestly, as maintenance, not growth. That is not wasted money. Stopping would mean falling behind. But calling it progress is self-deception.
Prefer a different axis to more speed. The reliable escape is not running faster on a crowded track; it is competing on something rivals are not optimising. This is the practical content of finding an uncontested position — and it is why first principles thinking pays here, since the crowded axis is usually crowded because everyone inherited the same assumption about what matters.
Build advantages that compound instead of resetting. Some advantages have to be re-earned every cycle: a faster product, a cheaper price, a better campaign. Others accumulate — network effects, proprietary data, switching costs, reputation. The second kind is worth far more, precisely because rivals' improvements do not cancel it.
Accept the running where it is genuinely required. Some races cannot be exited. Security, drug resistance, and basic product quality are ongoing costs of participation. The mistake is not paying them; the mistake is expecting them to produce advancement rather than survival.
Van Valen's fossil species were not doing anything wrong. They were running as hard as they could, and the ground was moving under them the whole time. The only real question available — for a species or a company — is whether you are running on the same track as everyone else, or whether you have found a different direction to run in.
