Activation Energy: Favourable Is Not the Same as Likely
A pile of paper sitting on a table will not burn, even though burning would release a great deal of energy. Petrol in a tank does not ignite on its own. A mixture of hydrogen and oxygen can sit indefinitely without becoming water, despite that reaction being strongly favourable.
In every case the end state releases energy, and in every case nothing happens.
The reason is activation energy: before a reaction can proceed to its lower-energy result, it must first pass through a higher-energy state. Bonds have to break before new ones form. Something must supply that initial input.
The general principle is worth extracting from the chemistry, because it explains a pattern that appears far more widely: whether an end state is favourable tells you nothing about whether the process will start.
The barrier, not the destination
This distinction is the whole content of the idea and it is easy to lose.
Two separate questions govern whether something happens:
Is the destination favourable? Does the end state release energy, produce value, leave things better?
Is the barrier crossable? Is there enough energy available, right now, to get over the intermediate hump?
A process can be strongly favourable and never occur, because nothing supplies the initial push. And a process can be unfavourable overall and still proceed if something keeps forcing it.
In chemistry this is why the world is not constantly on fire despite being full of things that would release energy by burning. The barriers are high enough that ordinary conditions do not cross them.
Two things change the outcome. Adding energy — heat, usually — gives more molecules enough to clear the barrier, which is why reactions speed up sharply when heated. Or lowering the barrier itself, which is what a catalyst does.
The catalyst is the more interesting mechanism. It does not add energy or change the destination. It provides an easier route to the same place, so the reaction proceeds far more readily under conditions that were already available. Enzymes in living things do this constantly, which is how bodies run reactions at temperatures that would otherwise be far too low.
The same shape outside chemistry
The pattern transfers cleanly wherever a favourable end state fails to arrive because starting is costly.
Habits people intend and never begin. Exercise, writing, learning something. The end state is desirable and widely acknowledged. The barrier is the moment of starting — finding the clothes, opening the file, deciding when. What blocks these is rarely disagreement about whether they are worthwhile.
This explains why the most effective interventions are usually about lowering the barrier rather than raising motivation. Preparing equipment the night before, committing to a trivially small first step, removing decisions from the moment of starting. None of these makes the activity more valuable. They lower the hump, which is what was actually blocking it.
Organisational change. Everyone may agree a process should improve. Nobody starts, because starting requires someone to absorb disruption, coordinate people, and take responsibility if it goes badly. The barrier is real even when agreement is total, and this is why change frequently requires either a crisis (adding energy) or someone whose specific job is to absorb the starting cost (a catalyst).
Adopting better technology. A superior tool often loses to an established one because switching requires learning, migration, and temporary loss of productivity. The destination is better; the barrier is what people actually experience.
Difficult conversations. Usually favourable in outcome and costly to begin, so they are deferred indefinitely.
Using it deliberately
The practical value comes from separating two questions that usually get merged.
When something desirable is not happening, ask which is missing: agreement that it is worth doing, or a route to starting. These need completely different responses. If people disagree about the value, persuasion is the work. If they agree and nothing happens, persuasion is wasted and the barrier is the work.
Most stuck situations are the second kind, and most effort goes into the first.
Look for catalysts rather than energy. Adding energy — pressure, deadlines, exhortation — works and is expensive and must be sustained. Lowering the barrier works once and keeps working. A template, a default setting, a standing meeting, someone whose role is to handle the setup: each is a catalyst, and each is cheaper than continuous pressure.
Notice barriers you have built accidentally. Anything that adds a step before starting raises activation energy, usually invisibly. Processes accumulate steps, and each one makes the favourable thing marginally less likely to begin.
Remember it cuts both ways. Low barriers make things happen easily, including things you would rather did not. A great deal of design for attention is activation energy engineering in reverse — making one action nearly frictionless while the alternative requires a decision.
The paper on the table is the clearest version of the idea. Nothing about it prevents burning. It simply never starts, and no amount of the outcome being favourable changes that.
